Lenny Rachitsky marks his newsletter reaching one million subscribers by answering a mailbag of reader questions instead of making big announcements. He describes a small freelance team handling editing, podcast production, and community, and explains that growth has come mostly from word of mouth, Substack's recommendation feature, and consistently publishing valuable work. He shares his thinking on sustainability, prioritizing stamina over viral hits, and how guest posts keep content fresh. He also offers a view on how AI will shift product teams toward more discovery and go-to-market work. Overall, the post is a reflective, behind-the-scenes look at building an audience over five years.

01Key takeaways

  • Growth in a newsletter often comes from consistent publishing of valuable content that readers want to share with others.
  • Early positive feedback from respected people can be enough to keep an uncertain project going.
  • Prioritize stamina and sustained output over chasing individual viral posts.
  • Guest contributors can expand your range, but they need substantial editing to match your quality bar.
  • Skills like deciding what to build, prioritizing, and driving adoption grow more valuable as AI tools automate building work.

02Key sections

Team and operations
Lenny explains he has no full-time employees, relying instead on freelancers for editing, podcast production, community management, and admin support. He outlines where he still does the work himself and where he delegates.
How the audience grew
Early growth came from guest posts, a popular marketplace series, and steady weekly publishing. Later, Substack's recommendation feature and a bundle offer helped, though word of mouth remained the core driver.
Priorities and long-term plans
He reflects on balancing personal curiosity against what performs well, concluding that stamina matters more than individual viral posts. He also admits he has no clear off-ramp plan for a solo operation like this.
Guest content and quality
Guest posts keep the newsletter fresh, and Lenny invests heavily in editing them over several iterations to meet his quality bar, which has made them among his most popular pieces.
The future of product management
Lenny expects product teams to shrink as AI reduces engineering needs, while PMs gain influence and spend more time on discovery and go-to-market. He sees it as a strong time for PMs who can decide what to build and drive adoption.

03From the post

“This newsletter just hit a big milestone: one million subscribers. This is both exciting and absurd. No part of me imagined it would reach these heights. What started as an “experiment” just over five years ago is now the world’s largest product newsletter, podcast, and community. I’m feeling very proud. Milestones like these are a great opportunity to pause and reflect, so I put out a call on X and LinkedIn and asked y’all what burning questions you had for me. Below is my first-ever mailbag edition. If you have any additional questions, post them in the comments, and I’ll do my best to answer them. Leave a comment If you’re wondering what might change now that we’ve hit this milestone, the answer is: nothing. You can expect a high-quality, high-value newsletter in your inbox every week, like always. That being said, I’m cooking up some exciting new stuff (a bigger and better bundle, a new podcast, and a few other surprises). But mostly, it’s back to work. Let me also say this: From the bottom of my heart, thank…”
