- Start with self-awareness: seek feedback on your motivators, strengths, and blind spots, and share them with your team, since leadership effectiveness begins with you.
- Introduce job levels and career ladders earlier than feels necessary; waiting until a company is large makes the change far more painful and contentious.
- Treat company-building infrastructure as essential, not optional: product-market fit alone won't scale, and weak structures and culture can harm the product and mission.
- Use a small set of consistent rituals and operating cadences rather than constantly adopting new processes, and revisit them roughly once a year.
- Avoid heavy titles early on to preserve flexibility as the company grows, and emphasize scope and expertise over hierarchy to keep the culture collaborative.
- When giving difficult feedback, ask a question and own your observation rather than passing judgment, which makes people more receptive and opens the door for others to speak up.
- Make meetings explicit: state the objective, the decision to be made, who decides, and who truly needs to attend; the barrier to calling a meeting should be higher.
- Bias toward action on decisions: if unsure who decides, assume it's you or ask, classify decisions by reversibility and impact, and avoid getting stuck.
