- Overrate less your gut feeling in interviews; rely on blind references and ask pointed questions like how likely you would be to rehire the person.
- Prefer spiky candidates with visible weaknesses who will challenge you over polished candidates with the fewest weaknesses, and shrink interview panels to about four people.
- Be cautious hiring executives straight from big companies; they often have mismatched expectations and high attrition in scaling startups, so balance them with homegrown talent.
- Hire slowly and fire fast, since a large share of newly hired C-level executives are gone within 18 months.
- Assign a single directly responsible individual (DRI) for each important cross-functional outcome rather than splitting ownership between two people.
- Solve for enterprise value over team value over personal value, and make that priority visible through metrics, reviews, and recognition.
- Expect to over-correct decisively after a crisis and repeat your core messages many times, since employees will act on offhand comments from the CEO.
- Make hard one-way-door decisions promptly, because delay creates churn and the planning cycle is now shorter than before.
